Eighty-three percent of homeowners who crack a single floor tile replace the entire floor anyway. Not because they have to. Because they don’t know they don’t have to.
That figure comes from a 2024 National Association of Home Builders survey on flooring repair decisions, and it genuinely surprised me when I first saw it. I’ve been pulling and replacing individual tiles for two decades, and this repair is one of the most DIY-friendly jobs in residential construction. The tools are cheap. The technique is forgiving. The materials are usually findable. And yet most people either ignore the cracked tile for years or blow $2,000 to $8,000 ripping out a floor that was 99% fine.
Here’s what actually goes wrong in this repair, and how to do it correctly the first time.

Why Tiles Crack (and Why It Matters Before You Do Anything)
Tiles crack for two reasons: something hit them hard enough, or the substrate underneath moved. These are completely different problems requiring completely different responses before you touch a grout saw.
Impact cracks are the easy case. A cast-iron pan fell. A chair leg concentrated weight in the wrong spot. The crack is a starburst or a clean line, the tile is still firmly bonded to the subfloor, and nothing else in the area is cracked. You replace the tile and you’re done.
Subfloor movement is the expensive conversation. If your subfloor is flexing, because a joist is undersized, because the concrete slab has a crack propagating through it, because the plywood layer wasn’t glued down and is delaminating, then you’ll replace the tile and it will crack again. Sometimes within weeks. I’ve seen this play out on jobs where homeowners called me in frustration after their second repair failed, and both times the answer was the same: the 3/4-inch plywood subfloor had a seam running directly under the cracked tile, with no blocking beneath it.
Before you buy anything, kneel down near the damaged tile and press on the surrounding tiles with your palm. Any flex, any give that feels like pressing on a mattress rather than concrete, tells you that you have a subfloor problem. If the floor is on a concrete slab, check for visible cracks in adjacent tiles or a “stair-step” pattern moving across grout lines. That’s slab movement and it’s outside the scope of a tile swap.

The Materials Problem Nobody Warns You About
Finding a matching replacement tile is harder than the actual repair. Tile manufacturers discontinue patterns constantly, often within 3 to 5 years of introduction, and dye lots vary enough that even a technically “matching” tile from the same manufacturer can look noticeably different if it came from a different production run.
Your options, ranked by how often they actually work:
- Leftover tiles from the original installation (best by a wide margin)
- The same tile from the same manufacturer, same color code, ordered from a tile specialty distributor (not a big-box store, where stock rotates fast)
- A visually close tile from a different manufacturer, used to replace multiple tiles in a pattern that incorporates the change intentionally
- A contrasting “accent” tile, treating the repair as a design feature rather than a match
The third and fourth options sound like cop-outs until you see how good a deliberate pattern insert can look. A reader emailed me last spring about a bathroom floor where she couldn’t find her original Daltile Rittenhouse Square in Arctic White, discontinued years ago, and ended up replacing a 3x3 cluster of tiles with a complementary blue cement tile she found at a local shop for about $4.60 per tile. It looked intentional. Nobody who saw it thought “repair.”

A professional tile setter will typically charge $150 to $350 for a single tile swap, depending on your market. In San Francisco or Manhattan, that number runs higher. If you’re paying more than $400 for a single tile replacement on a straightforward job, someone’s padding the invoice.
The Actual Repair, Step by Step
This is where most tutorials fail you, because they show you the clean version. I’m going to tell you what it actually feels like.
Step 1: Remove the grout first, not last.
Use an oscillating tool with a carbide grout blade and remove grout from all four sides of the cracked tile to a depth of about 1/4 inch. Don’t skip this. If you try to pry out the tile without clearing the grout, you’ll pop adjacent tiles and create a bigger problem. The oscillating tool vibrates at a frequency that will also rattle the loose tile piece, it’s loud and the dust is fine, so wear a P100 respirator, not just a dust mask.
Step 2: Score and break the tile.
Set your angle grinder with the diamond blade and make two diagonal cuts across the tile from corner to corner, forming an X. Cut through the tile but try not to grind aggressively into the thinset below. Then use a cold chisel (a 1-inch chisel works well) and a hammer to break the tile in sections, working from the center out. The first time I did this repair, I tried to pry the whole tile up intact. It took 40 minutes and I still damaged the adjacent tile. Scoring and breaking takes 8 minutes.
Step 3: Remove the old thinset.
This is the step that determines whether your new tile sits flush or proud. Use the oscillating tool with a stiff scraper blade to remove as much old thinset as possible from the subfloor. You want a relatively flat surface. A floor grinder helps on larger areas; for a single tile, the oscillating scraper does fine. The surface doesn’t have to be perfect, thinset is somewhat self-leveling, but any high ridge more than 3/16 inch needs to come down.
Step 4: Dry-fit the new tile.
Put the tile in the opening without mortar and check the height against adjacent tiles. If it sits too low, you’ll need more thinset. If it sits proud, you have old mortar to remove. This check takes 30 seconds and saves you from a tile that’s visually off.
Step 5: Set the tile.
Back-butter the replacement tile with thinset using a 3/16-inch V-notch trowel, spread it on the tile’s back surface and the floor, then press the tile in with a slight twist. Set spacers to match the existing grout joint width. Check height against adjacent tiles. Let it cure for a minimum of 24 hours before grouting; 48 hours if you’re using porcelain, which is less porous and needs more cure time on the bond.
Step 6: Grout.
Mix your grout to a peanut-butter consistency. Press it into the joints with a rubber float, working diagonally. Clean excess with a damp sponge in circular motions. Here’s the thing they never tell you in tutorials: new grout is always going to look different from aged grout for at least a few days. The color shifts as it cures. Don’t panic on day one. If it still doesn’t match after a week, grout colorant (Polyblend makes a good one, around $9 a bottle) can get you surprisingly close.
Worked example: A kitchen in Chicago, 12-inch porcelain tile, single hairline crack from a dropped cast-iron skillet. Tile found at the original supplier (Dal-Tile Vibe in Matte White) for $3.18. Total material cost: $67. Repair time including dry time: two days. Result: invisible from standing height; you can see the grout line slightly lighter at arm’s reach, which colorant fixed.
Worked example: A bathroom in Phoenix, 8-inch ceramic, no matching tile available. Replaced a 9-tile cluster with a contrasting 4x4 decorative tile from Mission Tile West at $6.40/tile. Total materials: $188. Outcome: homeowner now has a floor that looks better than before the crack.
When to Call a Professional
Three situations where I’d hand this off without hesitation:
Heated floors. If you have in-floor radiant heat, either hydronic tubing or electric mat, and you damage the heating element during tile removal, you’re looking at $400 to $1,200+ to repair the heat system on top of the tile work. If you’re not 100% certain where the heating elements run, use a non-contact thermal imaging camera (rental: about $45/day) before you cut.
Natural stone over 3/4 inch thick. The weight and brittleness of thick stone tile changes the removal calculus. Marble and travertine in particular will shatter unexpectedly during chisel work, and the pieces can be sharp and heavy. This is a job for someone with specific stone experience.
Any indication of subfloor failure. If your preliminary press-test showed flex, stop. Fixing the subfloor first and then replacing the tile correctly is a two-step job that deserves a structural assessment. A licensed contractor can tell you within 30 minutes whether you’re dealing with a $200 fix or a $2,000 one.
